The Integrated Business Diagnostic is IBClay's fastest ROI engagement. In 2–3 weeks, we run a structured four-lens diagnostic across your organisation, calculate your TOFI score, and deliver a 90-Day Quick Win Roadmap you can act on the Monday after the debrief.

The four lenses are: Strategy (clarity, alignment, positioning), Operations (workflow quality, process efficiency), People & Decisions (governance, decision architecture, authority structure), and Financials & Leakage (margin drag, value destruction, recoverable cost). Each lens feeds one of the four EFIA models, and their weighted composite is your TOFI score.

The diagnostic is designed to be a commissioning device. It is the shortest path to understanding what is actually constraining your organisation — and the cleanest route into any subsequent engagement with IBClay & Company if deeper work is required.

Unlike the other two flagship services, the Integrated Business Diagnostic applies all four EFIA models to your organisation and produces the full composite TOFI score. The weighting is fixed at 0.25 / 0.25 / 0.20 / 0.30, reflecting the relative cost each friction dimension imposes on organisational performance. Your TOFI score arrives with a dimensional breakdown — you see exactly which of the four dimensions is dragging the total score up, and where the highest-leverage intervention is.

Common Questions

Is the TOFI score comparable across organisations?
Yes. The TOFI score is normalised to a 0.00–1.00 range, which means it is directly comparable across organisations, sectors, and stages of development. A TOFI of 0.54 means the same thing for a 30-person SACCO as it does for a 500-person manufacturer: structural friction is materially destroying performance, and the breakdown tells you where.
What is in the 90-Day Quick Win Roadmap?
The Roadmap identifies the 3–5 highest-leverage interventions you can implement in the next 90 days without external help. Each intervention is linked to a specific line on your Profit Leakage Scorecard, so you can see exactly how much KES you expect to recover by executing it. The Roadmap is designed to pay for the engagement many times over.
Can the diagnostic lead into a deeper engagement?
Yes — and it often does. The diagnostic identifies the one or two dimensions of the business where the biggest friction is concentrated. If that is a strategic question, Research-Driven Problem Solving is the natural next engagement. If it is a market question, Economic & Market Insights is the next step. Either way, the diagnostic gives you the basis to make that decision intelligently.
How much data do you need from us?
Less than most consultants require. The four-lens scan is designed to work with a combination of structured interviews, operational walk-throughs, and a targeted data request of no more than 12 line items (P&L summary, decision log sample, process map, org chart). We work with what exists; we do not ask you to prepare materials for us.
